The People Analytics Paradox
Most organisations today have more HR data than ever. Attendance records, performance review scores, engagement survey results, payroll history, turnover rates — it is all there. And yet, the majority of HR decisions are still made based on gut feel or anecdote.
The gap is not data. It is analytical capability and the right questions.
Step 1: Define the Questions Before the Metrics
Start with the business decisions your leadership team is trying to make:
- Where are we losing people we want to keep?
- Are our compensation bands market-competitive?
- Which teams have the highest risk of burnout next quarter?
- Is our time-to-hire increasing, and where is the bottleneck?
Step 2: Establish Baseline Metrics

- Internal mobility rate — promotions and lateral moves
- Training completion rate — mandatory vs optional
Step 3: Build Predictive Indicators
Turnover rate is a lagging indicator. The more valuable question: which employees are at risk of leaving in the next 90 days?
Predictive signals: sudden drop in leave usage, reduced training participation, manager change in past 6 months, time since last salary review vs market, tenure approaching common departure windows.
Step 4: Democratise the Data
People analytics only creates value when the people who can act on it can see it. Give line managers access to their own team's metrics without requiring a request to HR for every data point.
The shift from HR as data gatekeeper to HR as data enabler is the single biggest culture change in modern people operations.
Step 5: Connect HR Data to Business Outcomes
High-attrition teams have longer sales cycles. Departments with low engagement scores ship fewer features. High absenteeism correlates with lower customer NPS. When you can make that connection, HR moves from cost centre to value driver.
